Start with decisions the metrics should support
Choose measures after identifying decisions: which coverage to expand, whether a newsletter is useful, where readers abandon a journey, or which operational bottleneck needs attention. A dashboard without an owner and a decision rarely improves publishing.
For audience health, consider engaged reading, return visits, newsletter activation, direct traffic, and meaningful subscription actions alongside page views. Define each measure precisely so desks do not compare different calculations.
Keep editorial and commercial measures distinct
Editorial quality cannot be reduced to traffic alone. Use a balanced view that may include original reporting, correction patterns, useful reader response, coverage breadth, and search performance. Metrics should inform discussion rather than dictate individual story choices.
Commercial reporting can include qualified enquiries, subscription conversion, retention, campaign delivery, or revenue per session, depending on the publisher model. Apply privacy controls and disclose sponsorship measurement clearly.
Review data quality and act on trends
Document event names, attribution windows, consent handling, exclusions, and known limitations. Check that templates and tags record actions consistently across editions and devices.
Review trends over a period appropriate to the metric, assign follow-up owners, and record the decision. Revisit the scorecard when goals change; a useful analytics framework stays small enough that teams can understand and use it.
